Between 30 and 40 billion dollars produced no measurable result.

Technology is not the bottleneck: AI projects almost always fail on the process and on measurement, almost never on the model.

Mistake number one - tool before process: First ask which workflow costs time and money, and whether it can be dropped entirely. Measure the before value and commit to one number.

Buying beats building: Off-the-shelf solutions reach a 67 percent success rate, in-house developments only 33 percent.

The formula of the successful 5 percent: Process before tool, start small and measurable, champions in the business unit, a 90-day checkpoint with real consequences. Fail fast and fail small.

A lot of activity, very little production use

AI is on everyone lips and in very few hands. I see the same picture in many companies: projects are running, there is plenty of activity, and the honest question is where AI is actually in productive use. I see it in my own industry too. People build automations for social media posts that inflate a one-sentence update into a full page. I am not convinced that is productivity.

Where it does work for me is the split of labour. For my slide decks I do not build the charts myself. I define the points I want, give the model access to my content, add what is relevant from an SEO and GEO perspective, and let it build the slides. Then I refine them manually. The thinking stays largely with me, the execution moves largely to the AI. That is the ratio that works.

The MIT study: 95 percent deliver nothing

There is no shortage of studies, and one from MIT puts numbers on it. Around 300 implementations analysed. 95 percent produced nothing measurable. Somewhere between 30 and 40 billion dollars went nowhere. The interesting part is not the failure rate but the pattern behind it, and what the successful 5 percent do differently.

Mistake number one: tool before process

A fool with a tool is still a fool. In the age of AI I add: a fool with AI makes the disaster faster. Buying an impressive tool first and looking for a purpose afterwards works occasionally - I test tools myself to discover options I did not know existed, and some genuinely surprise me. But as an operating model it is backwards.

The better question is the one Coca-Cola asked during a digitisation programme I was able to accompany. Delivery of a cooler to a customer took four weeks. The question was not how do we get a bit faster. It was: what would we have to do to get from four weeks to 24 hours? That question produces a completely different kind of energy - and it defines which processes must change and which systems you then need. Financial goals, customer goals, process goals, and only then system goals.

Mistake number two: no metric

Success was never defined, so it cannot occur. Add the classic reaction to any IT project - nice, but you should have asked us first - and you have the second failure pattern. This is where vibe coding genuinely helps: when users can shape software through prompts, development moves much closer to the people who will use it. Instead of writing specifications, you build an MVP or a prototype and walk through it together. Modern tools are good enough that professional developers report faster and, in some cases, better results.

Buying beats building - with one exception

The study is clear: 67 percent success rate with off-the-shelf solutions, 33 percent with in-house development. Specialised vendors know the use case, you are productive faster, and the product keeps evolving. In-house projects systematically underestimate maintenance.

My exception is software built with AI on top of an established framework. I start a project in Claude, develop further in Lovable, and once it is 80 to 90 percent complete I hand it to users for the final polish. Lovable also gives you full code access through GitHub, so you can host and maintain it yourself. I built my own CRM this way. I would not buy one today - but I would not build one without AI tooling either.

The principles of the successful 5 percent

Process before tool: which workflow costs time and money, and which technology fits? I add one step before that - can the process be dropped entirely? Plenty of people complain about regulatory bureaucracy while the self-inflicted bureaucracy inside their own company is worse.

Start small and measurable: one process, one metric, one team, and measure the before value. Quick wins matter even when the impact is modest, because people see that something is moving and become willing to tackle the harder cases. Buy rather than build unless the standard demonstrably falls short. Appoint champions in each business unit - someone who wants to, not someone who has to. And set a 90-day checkpoint: measurably better, or close it down. Fail fast, and just as importantly, fail small.

Mentioned Tools & Resources

MIT study on AI pilots - analysis of roughly 300 implementations and the source of the 95 percent figure.

Lovable - vibe coding platform for custom applications, with full code access through GitHub.

Claude by Anthropic - starting point for concept and structure before development continues in Lovable.

Balanced Scorecard and Strategy Map - framework linking financial, customer, process and system goals.

Hippo Video - personalised video replies with an animated preview and a dedicated landing page.

EU AI Act video course - 14 lessons in English and German with a certificate for staff training.

Frequently Asked Questions

Why do 95 percent of AI projects fail?

Because they start with a tool instead of a process, and because success was never defined in measurable terms. The technology is rarely the problem; the unclear process and the missing metric almost always are.

What does the MIT study on AI pilots say?

MIT examined around 300 AI implementations. 95 percent delivered no measurable contribution, and 30 to 40 billion dollars of investment produced no effect.

Why does buying beat building?

Off-the-shelf solutions reach a 67 percent success rate versus 33 percent for in-house development. Specialised vendors know the use case, deliver faster and keep improving the product, while in-house teams underestimate long-term maintenance.

What is a 90-day checkpoint?

A fixed review point: is the process measurably better against the defined metric after 90 days? If yes, roll it out. If no, stop it - fail fast and fail small.

What is vibe coding and when is it worth it?

Vibe coding means building software through prompts rather than classic code. It brings development closer to users and enables fast prototypes and MVPs - ideally on top of established standard tooling.

How do I start an AI project properly?

With a process, not a tool. One process, one metric, one team, one measured before value. Quick wins build confidence; the harder cases follow.

Conclusion

AI rarely fails on the technology. It fails on unexamined processes and missing measurement. Look at the workflow first, eliminate what you do not need, then structure, then automate, and only then add AI. Start small, monitor closely, stop what does not work and scale what does. If you want a sparring partner who has run a mid-sized company for ten years and did not discover AI with ChatGPT, feel free to get in touch.

Key Takeaways 95 percent deliver nothing: An MIT study analysed around 300 AI implementations.
